Forward-Deployed Engineering

An embedded AI engineer who ships the systems your business needs — month after month, in production.

You've paid for the strategy. The implementation never came.

If you're running a $1-20M service business, you've probably been here. You hired an AI consultant. You got a roadmap, a maturity score, and a Notion doc. You did not get a system running in production.

Or you hired a developer. They built something. It worked in a demo. It didn't survive contact with how your business actually operates — because nobody had bothered to learn how your business actually operates.

You're not alone. 88% of AI pilots never reach production. Among mid-market companies that are using generative AI, only 2% have operationalized it at scale. The gap between “we have AI” and “AI runs part of our business” is where most companies are stuck.

The reason: most AI help is either a consultant who can't ship, or a developer who doesn't understand the business. The Forward Deployed Engineer model exists to close that gap.

The role behind the role.

Forward Deployed Engineer is a real job title. Palantir invented it in the early 2010s — embedding software engineers directly inside intelligence agency customers who couldn't disclose what they needed through normal product discovery. The engineers learned by observing, experimenting, and building in real time.

The model worked. In the last 18 months, OpenAI, Anthropic, and Google have all built FDE teams. Demand for the role grew 800%+ in 2025. Enterprise consultancies have launched FDE service lines.

Signal & Story adapts this model for $1-20M service businesses — agencies, fitness brands, home-services contractors. The engineering muscle of OpenAI's FDE program, applied to the operational realities of running a 20-person agency.

Who it's for

This is right if:

  • You've already paid for AI strategy and nothing shipped
  • You have specific operational problems you believe AI should solve, not “AI in general”
  • You're a $1-20M service business operator, not an enterprise procurement committee
  • You want one person accountable for outcomes, not a team of generalists

This is NOT right if:

  • You want a deck or a workshop — this is hands-on engineering
  • You want a one-off contractor for a single project — this is multi-month embedded work
  • You're not ready for the operational commitment of having an embedded engineer inside your business

What an FDE does

  • Embedded AI engineering capacity — works inside your team, not external to it
  • Ships and maintains the AI systems your business runs on, in production
  • Owns architecture, integration, vendor selection, and technical decisions
  • Translates your business priorities into a working roadmap that ships
  • Monthly outcomes report — what shipped, what's in production, what's next
  • Direct access to a senior AI engineer with strategic context, not a ticket queue

How engagements work

Ongoing, monthly. Every engagement starts with the free Bottleneck Audit and a scoping conversation. Typical engagements run 12 months or longer — the FDE is your AI engineer, strategy and implementation unified under one accountable person who builds and runs the work.

Pricing

Contact for pricing. Forward Deployed Engineer engagements are scoped to your business — the systems you need shipped, the integrations, the ongoing operational ownership. Pricing reflects that scope.

For comparison: a full-time senior AI executive runs $400K-$750K/year all-in (salary, equity, benefits, recruiting). An FDE engagement is a fraction of that, and includes the implementation work that a strategy hire wouldn't do.

Every FDE engagement starts with the free Bottleneck Audit and a written readiness report. That's where we figure out together whether this is the right fit. No fee, no commitment.

Start with the free Bottleneck Audit.

Before any FDE engagement, you get a 30-minute audit and a written report on where AI will actually move the needle in your business — with a dollar figure on your biggest bottleneck. No fee. No commitment. If we're not the right fit, you walk away with the report.
